We turn down more custom CRM requests than we take on. If a client's process can be configured inside Zoho or HubSpot, we say so, because a licensed CRM is cheaper to build, cheaper to maintain and easier to hand off to a new hire than anything built from scratch.

Custom development earns its cost in a narrow set of situations. Most of the businesses that genuinely need it fall into one of these categories.

  • A multi-step approval chain with role-based permissions that off-the-shelf permission models cannot express (for example a quote that needs sign-off from sales, then finance, then a branch manager, with different rules per branch)
  • Deep integration with an internal system: a legacy ERP, a proprietary inventory database, or a franchise management platform that has no ready-made connector
  • Data sovereignty requirements where records must sit on infrastructure you control, not a third-party cloud, often for government-adjacent or regulated clients
  • A business model that is not really a sales pipeline: usage-based billing, multi-entity franchise structures, or unit-level tracking across dozens of properties or branches
  • You have already tried to bend Zoho or HubSpot to fit and keep hitting the same wall of workarounds and broken automations

How we build it

We start with a process map, not a wireframe. Before any code gets written, we sit with the people who will use the system daily (sales reps, ops managers, finance) and document the actual sequence of steps, decisions and exceptions in the current process.

From that map we design the data model: what a 'deal', 'client' or 'unit' actually means in your business, how records relate to each other, and which fields matter at each stage. Only then do we move into build, using a stack chosen for your scale (typically a modern web application with a Postgres database, role-based auth and a clean API layer) rather than a one-size template.

Builds are phased. You see a working pipeline and core data model within the first few weeks, not a finished product at the end of a ten-week black box.

A custom CRM is only useful if it talks to the rest of your stack. We connect custom builds to WhatsApp Business for lead capture and notifications, to Stripe or local payment gateways for invoicing, to Google Workspace or Microsoft 365 for calendar and email sync, and to internal systems over REST APIs, webhooks or direct database connections where a system has no public API at all.

That means the economics flip depending on team size: a 5-person team is usually cheaper on Zoho or HubSpot licenses, while a 40-person team running heavy customization can break even on a custom build within a year or two because there is no per-seat cost stacking up.

Budget for three cost lines: the initial build (typically 4 to 10 weeks of development depending on scope), hosting and infrastructure (modest for most builds, higher if you need dedicated servers for data sovereignty), and an ongoing support arrangement for bug fixes, new features and the inevitable process changes as your business grows.

With a custom build, you own the codebase and the data outright. There is no vendor lock-in, no forced upgrade cycle and no risk of a SaaS provider changing pricing or shutting down a feature you depend on. Multi-level quote approval with role-based permissions

A construction supplier needed quotes over a certain value to route through sales, then a regional manager, then finance, with different discount limits at each branch. Zoho's approval process module could handle one layer of sign-off but broke down once branch-specific discount rules and finance sign-off entered the picture. We built a custom approval engine into their CRM where each quote carries a status, a required approver based on value and branch, and an audit trail of who approved what and when.
